The Newsroom Narrative System™: A Five‒Stage Editorial Framework

The Newsroom Narrative System™ is a five-stage editorial operating framework that establishes a fully functioning newsroom within your organization. It includes best practices for creating and maintaining a story pipeline, editorial standards, defined roles, and a distribution strategy that your whole team runs together.
Who Benefits Most

Built for Cause-Led Organizations

The Newsroom Narrative System is designed for small to midsize organizations that exist to serve something bigger than a bottom line and are ready to invest in their storytelling process.

12 years in journalism. 9 years in public relations.

Our founder spent more than two decades working both sides of the media machine. The Newsroom Narrative System is built from everything she learned.

Own Your Narrative

Your mission deserves more than a press release. Build the internal capability to tell your story consistently, credibly, and on your own terms.

Endless Storytelling

Nonprofits, advocacy groups, and purpose-driven brands already have the type of built in stories that most brands spend years trying to manufacture. This is a system that lets you track them.

Beyond Campaigns

Your mission doesn't pause between campaigns. You need a content system that doesn't stop and start. We create a continuous editorial operation that reflects the full depth of your work.

Content as Infrastructure

This system gives everyone within the company — creators and non-creators alike — a role in the storytelling process, and treats content as core infrastructure to your organization.

Small Team, Real Impact

Most of our clients don't have a dedicated content team. They have a communications director pulling double duty, a marketing coordinator managing six platforms, and three different agencies who don't talk to each other. This system brings all of it under one editorial roof.

Built to Own, Not Outsource

This is for organizations ready to build the capability inside their own walls, supported by our network of vetted storytellers, editors, and creators when you need them, and strong enough to run without them if you prefer using your own teams.
Our Five-Stage Process

A Framework Built by Journalists

Marketers ask "what do we want to say?" Journalists ask "what does our audience need to know?" That single shift in question changes everything and is the lens behind every stage of the Newsroom Narrative System.
Stage 1

Define the Beat: Who are you publishing for and what makes you the right one to publish it?

Most organizations start producing content before they've defined the territory they actually own. By the end of this stage, your organization has a clear editorial mission, a deep understanding of your audience, and a defined beat that gives every future story a reason to exist.
Stage 2

Work the Pipeline: How do you make sure you always have something worth saying?

The number one reason organizations publish inconsistently is due to a lack of a pipeline. By the end of this stage, your team has a story sourcing system, an editorial meeting rhythm, and a pipeline that never runs dry.
Stage 3

Report & Produce: How do you make sure what you publish earns credibility?

This is where the journalism mindset does its most important work. By the end of this stage, your organization has editorial standards, more than just a style guide, it includes detailed rules for what a story must do before it goes out. Every piece of content clears that bar, regardless of who produced it or what channel it's headed for.
Stage 4

Publish & Distribute: How do you get the right story to the right audience across every channel?

In the Newsroom Narrative System, distribution becomes part of the plan from the get-go. By the end of this stage, PR, SEO, social, and content marketing stop being separate efforts and start working as one unified editorial operation.
Stage 5

Measure & Learn How do you know it's working and what do you do when it isn't?

This isn't about proving ROI to a skeptical executive. Our performance analysis is about understanding what your audience is telling you so you can serve them better next time. By the end of this stage, your team has a measurement framework connected to real business goals, and a process for adjusting based on what you learn.

The Four Roles That Run Your Newsroom

A newsroom doesn't run on inspiration. It runs on clear roles. One of the first things the Newsroom Narrative System does is give everyone involved in content, creators and non-creators alike, a defined lane and a shared language. When everyone knows their role, content stops being a source of confusion and starts being a source of growth.

Editorial Director

Owns the standard. Sets the editorial vision, has final say on what goes out, and keeps the newsroom aligned to the organization's mission and goals.

Content Manager

Runs the operation. Manages the editorial meeting, owns the pipeline, and makes sure every story has an owner and a deadline.

Story Lead

Owns the story itself. Responsible for news gathering, sourcing, and ensuring every piece meets the bar for accuracy, ethics, and editorial integrity before it moves to production. Your program staff, field workers, subject matter experts, and leadership are all potential Story Leads because the people closest to the work are always closest to the story.

Channel Lead

Owns how the story shows up on their specific channel. Works directly with the Story Lead to produce content that fits their format whether that's a LinkedIn article, a newsletter, a blog post, or a PR pitch. One story can have multiple Format Leads working simultaneously — meaning one story becomes many without starting from scratch.
You don't need a journalism degree to have a story worth telling. You just need a system that knows what to do with it.
